Peak season can make or break a brand’s year. Maybe a product goes viral on TikTok Shop overnight, and suddenly you’re staring down a wave of orders you never planned for. The question isn’t whether you’ll get the opportunity — it’s whether your fulfillment partner can help you say yes to it.

At ShipMonk, that readiness doesn’t start in November. It starts the moment last year’s peak ends. We sat down with two of our Directors of Product — JJ, who leads inventory, and Mark, who leads integrations and merchant solutions — to talk about what actually happens behind the curtain to get ShipMonk ready for peak, and why “merchant-first” is more than a tagline when the stakes are highest.

Peak Isn’t One Season. For Inventory, It’s Three.

Most merchants think of peak as a single sprint from Black Friday through the holidays. JJ’s team sees it differently.

“You have inbound peak, which happens a couple of months before Black Friday as merchants get inventory into our warehouses,” JJ explains. “Then you get inventory peak during the holiday season itself. And then, once everyone decides they don’t love their Christmas presents, you get returns peak right after.”

That’s three distinct surges stacked back to back, each with its own planning cycle. According to JJ, the team’s process for inventory readiness runs all year: lessons-learned sessions in December and January, systemic fixes built into the roadmap through Q1 and Q2, and sharper focus through Q3 and Q4 as peak approaches. One recent investment was a complete overhaul of the returns process, including a location-identification system that keeps physical inventory and digital records in sync — critical for getting resellable returns back on the shelf fast instead of writing them off as a loss.

That last point matters more than it might seem. A faster, smarter returns process means less stranded inventory and more units available to sell again — which is a direct win for merchant margins during the exact window when every sale counts.

Behind Every “Yes,” There’s an Engine Built to Handle It

If JJ’s team keeps the physical inventory story straight, Mark’s team keeps the technical one straight — and that’s where a lot of the “can you handle this?” questions get answered.

“We’re looking at the entire path an order goes through,” Mark says. “With higher volumes, our connectors and APIs can see order volume double or even triple. So we’re making sure we’re processing efficiently, scaling infrastructure automatically when spikes hit, and routing the right alerts to the right people the moment something looks off.”

That last part is worth pausing on. Peak season doesn’t leave room for catching up. If an order falls outside its expected profile, the goal is to catch it immediately — not after it’s already stuck on the warehouse floor.

Since launching in 2025, Mark’s tech solutions team has grown from around 70 active merchant customizations to more than 600. Heading into this year’s peak, the focus is twofold: stress-testing existing customizations so they hold up under pressure, and pre-building new options merchants can toggle on or off mid-season — a workaround for ShipMonk’s code freeze, which locks major system changes during the busiest stretch of the year to protect stability.

Customization Is the Real Merchant-First Test

It’s easy to say “we support customization.” It’s harder to explain why it matters. Mark’s answer gets right to it: “If you have the idea to do something new for peak, we don’t want your first thought to be how on earth is that going to get done. We want your first thought to be let’s call ShipMonk and see how they’d make it work.“

That philosophy gets tested in real time every peak season. One example Mark shared: a merchant wanted to launch a mystery-box promotion to move stock that hadn’t sold well throughout the year — a smart way to clear inventory, but a genuinely tricky fulfillment problem, since a single SKU has to resolve to one of several possible items behind the scenes. ShipMonk built the conditional SKU mapping to make it work. That merchant ran seven more rounds of it afterward.

That’s the pattern across both interviews: merchants show up with an unrefined idea shaped by what’s happening in the market, and the ShipMonk product team’s job is to turn it into something that can run reliably at scale — without operations getting blindsided by a customization they weren’t trained to support.

Why the Incentives Are Actually Aligned

Here’s the part that’s easy to overlook: ShipMonk’s growth and a merchant’s growth aren’t just compatible — they’re the same flywheel. More orders processed efficiently means lower costs on the floor, which means ShipMonk can offer merchants better economics to scale. As merchants grow, ShipMonk gets more opportunities to turn one-off customizations into core, repeatable processes — which drives costs down further and unlocks more capacity for the next peak.

That’s also why the product and inventory teams coordinate so closely under pressure. As JJ puts it, most of that collaboration comes down to establishing reasonable parameters before a customization ever goes live, so “whatever we’re deploying to the floor, [operations] can confidently support” — without a surprise instruction landing on a warehouse team mid-peak with no plan behind it.

The Bottom Line for Merchants

Peak season readiness at ShipMonk isn’t a seasonal scramble — it’s a year-round discipline split across two coordinated tracks: getting inventory physically and systemically ready to move fast, and building the technical and operational flexibility to say yes to whatever idea a merchant brings in the moment it matters most.
